某公司 A 产品生产改善——基础 IE 与现场管理改善北京理工大学珠海学院 2020 届本科生毕业设计某公司 A 产品生产改善--基础 IE 与现场管理改善摘 要本论文基于基础 IE 与现场管理的视角对某公司 A 产品的生产进行改善，从公司战略角度出发，选取其战略性产品作为研究对象，通过 5W1H 提问技术对该产品生产改善进行层层剖析，确定其改善目的。先从 A 产品生产的整个生产工艺流程分析，再通过对 A 产品的构件进行拆解及定性分析，选取其自制且非通用部件作为分析对象，建立其产主流程并进行作业测定，再对作业测定数据进行设备稼动率、产线平衡率、产线平滑性指数等分析，分析结果表明该产品的生产过程中存在全自动化与半自动化设备的综合效率低、手工生产线中的侧板组装&产品包装生产线的作业存在大量动作浪费且其产线平衡率较低、生产现场混乱等问题，导致其生产成本高、生产效率低等现象。针对这类问题，本论文通过 ECRS 原则对其设备稼动率提升、生产线布局优化、动作改善、产线平衡及现场 5S 管理改善，最终以提高生产效率及节约生产成本的量化指标对方案进行评价，结果表明，该方案可使 A 产品生产过程中各设备的综合效率平均提高 8个百分点，侧板组装&产品包装生产线的生产效率提高 40%，生产平衡率提高 10 个百分点，产线切换速度有效提高，为企业节省生产成本 39387 元/月，带来直接经济效益。关键词：工艺流程分析；作业测定；设备稼动率 ；产线平衡率；产线平滑性指数；改善优化北京理工大学珠海学院 2020 届本科生毕业设计Production improvement of a product in a company -- basic IE and site management improvementAbstractBased on the perspective of basic IE and on-site management, this paper improves the production of a product of a company.
